Why ROAS Alone Misleads Most E-commerce Brands
ROAS is the most quoted and most misunderstood metric in e-commerce advertising. Here is what it hides and what to track instead.
ROAS tells you how much revenue you generated for every taka spent on ads. It does not tell you whether that revenue was profitable. A brand can celebrate a 4x ROAS while losing money on every order, because ROAS ignores product cost, shipping, returns, and payment processing fees.
The fix is not to abandon ROAS but to pair it with contribution margin. Track revenue after ad spend, then subtract the cost of goods sold, delivery, and payment fees. That number — contribution after ad spend — is what actually determines whether scaling is safe.
In the Bangladesh market specifically, cash-on-delivery adds another layer. A 4x ROAS on paper can become 2.5x after accounting for COD return rates, which range from 15% to 40% depending on category and delivery partner. Always calculate ROAS on delivered revenue, not ordered revenue.
The second mistake is comparing ROAS across categories. A fashion brand with 60% margins can run profitably at 2x ROAS. A electronics brand with 15% margins needs 5x or more. Set your ROAS targets from your margin structure, not from industry benchmarks.
Finally, ROAS is a lagging indicator. By the time you see a drop in ROAS, the damage to your budget is already done. Monitor cost per purchase and click-through rate daily — they deteriorate before ROAS does, giving you time to react.
